I got the secret message but not the Secret Movie.. Anyone know what I did wrong?

the scene where Kairi goes to Yen Sid and he says she can wield the Keyblade

Nope, that's not the secret ending. To unlock it you also need to answer correctly the three questions Roxas, Ventus and Xion ask you (just look at the Guides sub-forum for the proper answers).

What letters? and how do I get them?

after the credits, sora has an extra dive mode, you just collect them and bum, it's unlocked

In the credits roll, when Sora dives through them, some letters will be gold instead of white. You gotta get them all.
